The gap between demo and deployment isn't technical. It's organisational. Here's the framework I use with enterprise teams to close it before the pilot even starts.
Every AI pilot looks good in demo. It rarely survives first contact with the organisation.
Legal teams that have invested months evaluating tools, securing IT approval, and training users still find themselves back at square one twelve months later. The technology worked. The deployment didn't. And the post-mortem almost always reveals the same set of root causes — none of which were technical.
The Four Failure Modes
After working through AI implementations with enterprise legal teams at organisations including Lego, ABB, and Unilever, I've observed four patterns that reliably predict failure before the pilot even starts.
1. The pilot is owned by someone who doesn't control the workflow.
AI tools are adopted by people who do work, not by people who evaluate tools. If the implementation lead is in IT or legal ops but the actual users are fee-earners or contract managers who weren't involved in selection, you have a compliance problem disguised as a technology problem.
2. Success is defined as "using the tool," not "changing the outcome."
Pilots that measure adoption metrics — logins, documents processed, time in-platform — without connecting them to downstream outcomes (contract cycle time, review accuracy, escalation rates) create the illusion of progress. You can have 100% usage of a tool that doesn't change anything.
3. The governance question is deferred until after adoption.
Legal teams consistently ask: "Can the AI do this task?" They less consistently ask: "Who is accountable when it gets this task wrong?" Skipping the accountability architecture doesn't make the risk go away. It just ensures it surfaces later, when more is at stake.
4. The workflow was automated before it was understood.
This is the most common failure mode, and the most preventable. Organisations reach for AI before they have a clear picture of how the work actually happens. The AI then faithfully automates a broken process, faster.
The Five Questions That Predict Success
Before any pilot, I ask legal teams to work through these five questions. They are not technical questions. They are governance and organisational design questions.
- Who owns the outcome if this tool produces an incorrect result? Name the role, not the vendor.
- Which workflows are you automating, and are they already working well? If the process is broken, fix the process first.
- How will you know if the tool has made things worse? What does your control group look like?
- What does "done" mean? Not for the pilot — for the implementation. What does the organisation look like when this is embedded?
- What is the cost of doing nothing? This is the question most pilots never ask. The status quo has a cost. It should be quantified.
What to Do Instead
The teams that successfully deploy AI in legal practice share one characteristic: they treated the implementation as an organisational change programme, not a software project.
That means workflow mapping before tool selection. Governance architecture before go-live. Stakeholder engagement at the level of the people who will use the tool, not just the people who approved the budget.
It also means being willing to say "not yet" to tools that are technically impressive but organisationally premature. The best AI implementations I have been involved in started slowly and accelerated. The worst ones rushed to deployment and spent two years recovering.
The technology is ready. The question is whether your organisation is.
